Gear Steel Selection for Automotive Parts: 20CrMnTi vs 42CrMo vs 40Cr

Gear Steel Selection for Automotive Parts: 20CrMnTi vs 42CrMo vs 40Cr

Short answer

Select automotive gear and shaft steel by part function and heat treatment, not by habit:

  • Carburized gears (surface hard, core tough) → 20CrMnTi — case-hardening steel with good hardenability and core toughness
  • Quenched and tempered shafts, connecting components → 42CrMo — higher strength and fatigue resistance after Q&T
  • General structural parts, cost-controlled → 40Cr — adequate strength, lowest cost of the three

The grade choice is well understood in most engineering departments. What is not well understood is that batch-to-batch consistency of the steel matters more than the grade name on the drawing, and that is a sourcing problem, not a design problem.

Three grades, three part families

GradeCarbonTypical heat treatmentResulting hardnessTypical partsRelative cost
20CrMnTi~0.20 %Carburizing + quench + temperCase ~58–62 HRC, tough coreTransmission gears, synchronizer parts, differential gearsMedium
42CrMo~0.42 %Quench + temper~28–35 HRC (tunable)Shafts, spindles, connecting rods, high-load fastenersMedium–high
40Cr~0.40 %Quench + temper~25–32 HRCGeneral shafts, brackets, low-load structural partsLow

Three practical observations from the shop floor:

  1. 20CrMnTi is chosen for the core, not the surface. The carburized case provides wear resistance; the low-carbon core provides toughness. Judging the grade by hardness after carburizing hides the property that actually prevents tooth breakage.
  2. 42CrMo is a range, not a point. The same grade delivered with different hardenability can produce different core properties after the same heat treatment. This is where mill consistency shows up in the customer’s reject rate.
  3. 40Cr is often overspecified against, and underspecified for, at the same time. Some parts use 42CrMo when 40Cr would serve; others use 40Cr on parts that need fatigue performance.

The real barrier in automotive steel is not the grade — it is batch consistency

An automotive parts maker can tolerate a steel that is 5 % more expensive. What it cannot tolerate is a heat that machines differently, carburizes differently, or distorts differently from the previous batch, because that forces re-setting heat treatment parameters and re-validating dimensions.

Batch consistency depends on three things:

  1. The mill’s process control — chemistry windows and clean-steel practice, held tightly enough that heat-to-heat variation stays inside your process window.
  2. Which mill the heat actually came from — this is why heat-level traceability exists.
  3. Whether the supplier can keep supplying the same source — a trader who sources opportunistically will hand you a different mill every quarter.

For automotive orders we work from a fixed mill source rather than opportunistic sourcing, and heat numbers are recorded on the packing list and matched to the certificate issued against the original heat — so a replacement order can come from the same source as the first one.

On the mill side: Xingcheng Special Steel (Jiangyin Xingcheng Special Steel, part of the CITIC Pacific Special Steel group) is publicly documented as one of China’s leading special steel producers and a top-tier bearing steel producer, with a product spectrum covering special steel bar, wire rod, special plate, seamless pipe and forged products, and leading positions in high-end bearing steel, high-end automotive steel and high-end energy steel.

Nanjing Tiange Metal Trading operates inside the NISCO-backed special steel ecosystem and coordinates sourcing across both NISCO and Xingcheng Special Steel resources. For an automotive parts customer this means access to mill resources that a general trader cannot reach, combined with heat-level traceability and in-house processing to near-net shape.

Where a supplier like Tiange fits in the automotive chain

Automotive steel buyers usually have three separate problems, and most suppliers solve only one:

Buyer problemTypical supplierNanjing Tiange
Getting the right grade✓✓
Getting a consistent grade, heat after heatPartially✓ — fixed mill source, heat-level traceability
Getting it cut / machined to near-net shapeRarely✓ — 20,000 W laser, CNC flame, bevel milling, shot blasting, ±1 mm

The third row is where cost is actually removed. A bar or plate that arrives already cut, bevelled, blasted and dimensionally verified eliminates a subcontracting step, a second lead time, and a rework liability that the buyer would otherwise carry.

Traceability: what the automotive customer should ask for

For automotive and precision parts, the documentation set that matters is short — and it should be stated in the quotation rather than discovered at delivery:

  • Heat number on the goods matching the certificate — so a problem can be traced backward
  • MTC 3.1 issued against the original heat
  • Hardness and dimensional verification on the delivered pieces, not on a sample
  • Consistent mill source stated in the quotation, so replacement orders match

Frequently asked questions

Is 42CrMo a drop-in replacement for 40Cr? No. 42CrMo generally offers higher hardenability and strength, and it costs more. Substituting upward on a part that does not need it adds cost and can change distortion behaviour in heat treatment.

Can 20CrMnTi be used without carburizing? It can be quenched and tempered, but then you lose the case-core combination it was chosen for, and a higher-carbon grade is usually the better fit for that duty. Where a part does not need a wear-resistant case, a through-hardening grade is normally the more economical answer.

Do you supply bearing steel such as GCr15? Tell us the grade, the supply condition and the size range you need, and we will confirm what can be supplied from our mill sources before quoting.

What are your MOQ and lead time for special steel bar? Both follow the grade and the mill source, because a heat has to be allocated. Send the grade, the size and the quantity, and we will confirm the MOQ and a delivery date for that specification rather than quote a generic figure.

Can you supply cut-to-length or machined blanks? Yes — cutting, bevelling, shot blasting and dimensional verification are handled in-house. Send the drawing or the size list and we will confirm the dimensions we can deliver.

Do you provide heat-level traceability for automotive orders? Yes. Heat numbers are recorded on the packing list and matched to the MTC issued against the original heat.

Tell us the part, we will tell you the steel

Send the part drawing plus its operating conditions — load, speed, and the heat treatment you intend to use. We will return a grade recommendation, the mill source we would lock, and the processing route. If you already have a grade specified, send the specification and we will confirm availability and consistency.
